It takes tasks, not people. In a small company the work that gets automated is the part nobody wanted: retyping, sorting, chasing, answering the same question for the ninth time. Our clients typically redeploy the 2–15 hours a week into customer work rather than cutting headcount, mostly because they were already short-staffed.

What actually changes in a job

The person who answered the phone all day now handles the calls that need judgement and reviews what the agent did. The one who typed invoices now checks exceptions and talks to suppliers about the discrepancies that were previously invisible. The job gets narrower in volume and wider in responsibility.

Say it directly to the team

The worst version of this project is the one where people find out from a rumour. Tell them which tasks are being automated, what happens to the time, and whether anyone's job is at risk, before the first system is connected. If the answer is that nobody is being let go, saying it plainly costs nothing and changes everything.

It also has a practical benefit: the person who does the work knows the exceptions, and if they think the project threatens them, those exceptions will not be mentioned until go-live.

Where roles do genuinely shrink

Pure data entry and pure first-line triage do shrink over time. The honest approach is to say so early and to move those colleagues into work that is growing, which in most SMEs is customer contact and exception handling. That transition works far better when it is planned than when it happens by attrition.
