How long does it take for AI automation to pay for itself?

Most first projects pay for themselves within three to nine months. The clock starts at go-live, which is 1–14 days for a simple automation, 15–35 days for a connected workflow, and 36+ days when several systems and approvals are involved. Payback is counted in hours recovered per week, not in licences.

The two numbers that decide it

Payback is hours saved per week multiplied by what an hour of that person's time is worth, set against the build and the running cost. Because the hours are recurring and the build is one-off, the curve is steep at the start and then flattens into pure gain.

The second number is revenue that was previously lost. A missed call that gets an SMS back within 5 seconds, or a lead answered in minutes instead of the next morning, converts at a different rate. That effect is often larger than the saved hours, but it is harder to promise up front, so we do not count it in the baseline.

What slows payback down

Three things push the date out: a process nobody has written down, a system without an interface that has to be operated through its own screens, and an approval chain where the automation waits for a person who is busy. All three are visible at scoping, which is why the scoping call is not a formality.
